With supply chain disruption and shortages putting patient care at risk, a leading global biotech became determined to secure supply through harmonized and collaborative supply risk management and planning.
Challenge
- A multinational supply chain with nine sites of different maturity, operating independently, and facing local level challenges.
- A lack of forecasting and capacity management capability, and relevant KPIs to facilitate good decision making.
- A wealth of internal expertise and experience remained untapped due to a lack of cross-site collaboration and communication.
Solution
The Head of Procurement Operations turned to Genioo for its expertise in facilitating collaboration and harmonizing ways of working. Together we:
- Set up a project organization with sourcing and planning represented across all nine sites
- Conducted detailed interviews/surveys/workshops to capture c.2000 inputs on site planning routines, pain points, performance & KPI measurement practices to align on eleven priority initiative
- Facilitated working groups with site planning teams to unlock their knowledge and build capabilities
- Harmonized ways of working and sharing best practice and enhanced it with security of supply methodology and the outside in view of a sourcing specialist IP
- Co-created a global escalation process with clear responsibilities to empower teams to address supply risk with confidence and speed
- Strengthened Forecasting and Capacity Management by co-creating a process for master data clean-up and maintenance
- Educated the team on forecasting and the implementation of SAP auto forecast to connect to supplier ERPs for real-time insights
